The situation

Three warehouses, a hundred and twenty people, and one operations manager named the human single point of failure in the audit's first paragraph. Every exception, a short ship, a mislabeled pallet, an angry account, routed through him, because only he knew the workarounds. When he was on vacation, escalations stacked. When he hinted at retiring, Yuki stopped sleeping. Nothing was written down because nothing had ever needed to be: he was always there. The company had grown past the point where that could stay true. The goal was never to replace him. It was to get what he knew out of his head and into the operation, while he was still there to bless it.

What the audit found
E

The operation was tribal knowledge

Standard answers to standard problems existed only in one person's memory across three sites.

R

Three warehouses, three clocks

Each site planned its own week. Freight and labor collided at the seams between them.

A

Exceptions were handled by walking

Every irregularity meant finding the one person who knew. Resolution speed depended on his footsteps.

What we installed
01

Wrote the operation down, with him

The veteran's workarounds became the standard playbook, in his words, checked by him.

02

Put the three sites on one clock

One weekly plan across warehouses. The seams between sites stopped generating surprises.

03

Routed exceptions to the playbook first

Standard problems now meet standard answers. The veteran handles only what is genuinely new.

Our ops lived in one person's head. Now it's a system anyone can run. That alone was worth it.
