The situation

Twenty-five people, three sales channels, and a launch calendar that lived in the founder's group chats. Every product drop was a small heroic: creative, inventory, ads, and customer service converging in the last seventy-two hours, every time, as if it were a surprise. Q4 was four of those in a row, and January was spent recovering. Two ops hires had tried to impose systems from their previous companies. Both systems died in a month because the team routed around them.
